2 Threads and 5 Stages

Digital Trading recommends two threads of activity throughout every project (A and B). Thread 'A' is delivering the actual project , thread 'B' is about change management.There are 5 key stages in each Systems Implementation.

Stage 1: Project Setup

Thread A Project

Select the Team and Reporting Structure, Roles, Skills Gap Analysis,

Choose the Project Tools and methods eg PRINCE2 , GroupProject, MS Project, PTC Windchill, Eroom

Identify the Goal(s) including Business Case and specification, Scope and Phase the deliverables into manageable chunks.

Thread B Change Management

Broadcast the Project and Startup to the Users, Invite Contibutions to clarify the goals.

Stage 2: Process and Systems Audit

Thread A Project

Map the existing document and management processes. Identify dependencies on the established and proposed new methods.

Map the existing IT infrastructure and development plan

Understand User Interface and the support needs in perspective of the current organisation culture.

Thread B Change Management

Recruit Champions from user departments to broker change. Create Intranet promotion site

Stage 3: Configuration

Thread A Project

Make configuration settings within the software development environment

Address reporting requirements as part of the configuration

Determine User profiles and authorisation tree

Test the configuration exhaustively against specification

Thread B Change Management

Bring in key staff and champions to negotiate change of new configuration against existing processses

Publish and promote Training modules to the Intranet for Accredited profiles recorded with HR

Stage 4: Go-Live

Thread A Project

Train all of the Users using conventional classes and through on-line accreditation including support suite

Set-up hardware systems

Test final integrated solution and switch on

Phase in the Users according to plan

Thread B Change Management

Communicate immediacy of new solution

Launch with advertising and a Fanfare (Include the department Champions)

Stage 5: Support and Measurement

Thread A Project

Set- up support system on Intranet site with error logging ,escalation and suggestions.

Perform usage measurements for R.O.I. feedback

Incorporate Improvements suggested by users
